Flex Office or Your Own Fit-Out? How Indian Companies Should Decide in 2026

By Gurpreet Singh, Co-Founder10 min read

Short answer

Choose a flex or managed office when you need speed, have an uncertain headcount, or plan to stay under about three years. Choose a conventional lease with your own fit-out when you expect to stay five years or more, need tight control over security, brand and layout, or run a large team. Compare both on a like-for-like monthly cost per seat, not on headline rent.

Flex vs Managed vs Own fit-out

Six factors that decide the answer

Why this question is back on the table this week

India's flexible office market keeps getting bigger. Figures reported on 21 October 2026 put the country's flex office stock at about 88.7 million sq ft in the first half of 2026. That is roughly 10.5% of all office stock, and it is expected to cross 100 million sq ft by the end of 2026 and reach about 160 million sq ft by 2030. Flex operators leased around 8.5 million sq ft across the top eight cities in the first half of the year, about one-fifth of all office leasing. In Pune, Ahmedabad and Hyderabad their share of leasing was even higher.

At the same time, overall leasing in the first nine months of 2026 held steady at about 66.7 million sq ft, according to figures reported on 12 October. Global capability centres (GCCs) took a growing share, and annual rent growth in the third quarter ranged from 3% to 13% across major markets, with NCR at about 12%. Rising rents and a large, mature flex market lead plenty of founders, CFOs and real estate heads to the same question: should we lease and build our own office, or let an operator do it?

No answer suits every company. But the decision can be made methodically, and the numbers are easier to compare than most people expect.

Key terms, defined

  • Coworking: Shared desks or small cabins in an operator's centre, usually on monthly terms.
  • Flex or serviced office: A private, furnished office inside an operator's centre. You pay a per-seat monthly fee that bundles rent, fit-out, maintenance and common facilities.
  • Enterprise managed office: An operator leases and fits out a whole floor or building to your specification and charges you a monthly fee over a multi-year term. These deals are often for several hundred seats.
  • Conventional lease with own fit-out: You sign the lease directly with the landlord (bare shell or warm shell), pay for the interiors yourself, and own the fit-out.
  • Total cost of occupancy (TCO): Everything you pay to occupy and run the office, including rent, common area maintenance (CAM), fit-out amortisation, power, upkeep, IT and exit costs.
  • Fit-out amortisation: The fit-out cost spread over the months you expect to use it, so you can compare it with a monthly flex fee.

Note that an enterprise managed office does not remove the fit-out. It moves the fit-out onto the operator's books, and the operator recovers it, plus a margin, through your monthly fee.

The cost maths: turning a fit-out into a monthly number

A flex quote arrives as a per-seat monthly fee, while a fit-out quote arrives as a lump sum. To compare them, convert the fit-out into a monthly cost per sq ft. The simplest method is to divide the fit-out rate by the number of months you expect to stay.

The table below uses Officea Design & Build's published 2026 rate card (per sq ft, GST extra) spread over five years (60 months). It ignores interest and residual value, so treat it as indicative. For the full card, see the India office fit-out cost index.

Fit-out tierDelhi NCR & Chandigarh rateMonthly amortisation (60 months)Bangalore, Mumbai, Pune, Hyderabad, Chennai, Goa rateMonthly amortisation (60 months)
Basic₹1,800₹30.0 / sq ft₹2,000₹33.3 / sq ft
Medium₹2,200₹36.7 / sq ft₹2,400₹40.0 / sq ft
Good₹2,600₹43.3 / sq ft₹2,900₹48.3 / sq ft
High end₹4,500₹75.0 / sq ft₹5,000₹83.3 / sq ft

As an indicative example, if your layout works out to about 100 sq ft of carpet area per seat, a "Good" fit-out in Gurgaon adds roughly ₹4,333 per seat per month over five years. Over three years it adds about ₹7,222 per seat per month. That is why tenure matters so much: the shorter your stay, the more each month carries. What to add on the conventional side

  • Rent and CAM on the full leased area, with the escalation clause applied
  • Security deposit, and the return you give up on that cash
  • Power, DG backup, housekeeping, security staff and pantry
  • Annual maintenance contracts (AMCs) for HVAC, fire systems, UPS and access control
  • IT and network costs, insurance, and furniture replacement
  • Reinstatement cost at exit, if the lease requires you to return the floor to shell

What to check in a flex or managed quote

  • How a "seat" is defined, and how much space each seat really includes
  • Annual escalation, lock-in period and early-exit penalties
  • Meeting-room credits, overage charges and after-hours power or air-conditioning charges
  • Customisation charges and who owns any custom work
  • Exclusions such as IT, parking, branding and dedicated security

Once both columns are complete, compare monthly cost per seat at your realistic headcount, not the maximum. Unused seats in a flex contract cost money, and so does empty space in a lease.

When flex or managed space usually makes sense

  • You are entering a new city and need to be operational within weeks.
  • Your headcount could swing up or down by more than about a quarter in the next two years.
  • You expect to stay less than about three years, so a fit-out would not pay back.
  • You need a project office, a swing space during a refurbishment, or a small satellite team.
  • Your finance team prefers operating expense to capital expense this year.

When your own fit-out usually makes sense

  • You expect to stay five years or more and want the lowest long-run cost per seat.
  • Client, regulatory or group security rules require dedicated networks, controlled access or certified spaces, as many GCCs and BFSI firms do.
  • Your brand, culture or work style needs a specific layout, such as labs, studios, collaboration-heavy floors or large training rooms.
  • You have a large, stable team, often beyond a few hundred seats, where flex margins add up quickly.
  • You want to control MEP quality, including HVAC, power backup and acoustics, rather than accept a standard spec.

The hybrid many companies end up with

Increasingly, the answer is "both". A company keeps a core office it leases and fits out itself for its stable headcount, then uses flex seats for project teams, new cities or growth it isn't sure about yet. This keeps the long-term cost low while protecting against over-committing space.

If you take the conventional route, you can still build flexibility into the fit-out itself:

  • Demountable glass and modular partitions that can be moved when teams change (see modular and prefab office interiors)
  • Furniture systems that can be reconfigured or moved to the next office
  • Raw power and data planned for growth, so adding desks does not mean reopening ceilings
  • Zoned HVAC and lighting, so a partly occupied floor does not cost as much to run as a full one
  • A phased plan that fits out part of the floor now and the rest when headcount arrives

A design-and-build partner such as Officea Design & Build can plan the layout for your expected headcount and price each phase separately, so the board sees the full picture before committing. If your lease is coming up for a decision, our guide on whether to renew or relocate your office covers the lease side.

A six-step way to decide

  1. Fix your headcount range. Agree a low, expected and high headcount for the next three to five years with HR and finance.
  2. Set your tenure assumption. Be honest about how long you are likely to stay. This is the biggest driver of the answer.
  3. Get a test fit and fit-out estimate for at least one shortlisted building, so the conventional option has real numbers.
  4. Get two or three flex or managed proposals for the same headcount and city.
  5. Build a monthly cost-per-seat comparison over three and five years, including the items listed above.
  6. Score the non-cost factors, such as control, security, brand, speed and exit, and decide with both on the table.

Single-point accountability helps at step three. With turnkey office interiors, one firm prices design, civil work, MEP and furniture together. You get one number to compare rather than a stack of separate quotes. Officea Design & Build works this way pan-India, from first test fit to handover.

Frequently asked questions

Is a flex office cheaper than leasing and fitting out my own office in India?

For short stays and small or uncertain teams, flex is often cheaper because you avoid fit-out capex and deposits. For long tenures and large, stable teams, a conventional lease with your own fit-out is usually cheaper per seat, because you are not paying an operator's margin. Compare both over the same period and headcount.

What is the difference between a coworking space and a managed office?

Coworking means shared desks or small cabins on flexible monthly terms. A managed office is a dedicated floor or building that an operator fits out for one company and charges for monthly over a multi-year term. Managed offices offer more privacy and customisation, but usually come with a longer lock-in.

How do I compare a per-seat flex fee with a fit-out quote?

Convert the fit-out cost into a monthly figure by dividing it by the number of months you expect to stay. Then add rent, CAM, running costs and exit costs. Divide the total by your realistic headcount and compare it with the flex fee per seat, after checking what the flex fee includes.

How much does an office fit-out cost per sq ft in 2026?

Officea's published 2026 rates in Delhi NCR are ₹1,800 (Basic), ₹2,200 (Medium), ₹2,600 (Good) and ₹4,500 (High end) per sq ft, GST extra. Bangalore, Mumbai, Pune, Hyderabad, Chennai and Goa run about 10% higher. Your actual cost depends on the building's condition, scope and specification.

Can GCCs use flex or managed offices?

Yes. Many GCCs start in flex or managed space while they hire, then move into their own fitted-out office once headcount stabilises. GCCs with strict security or certification needs often move to a dedicated fit-out sooner, because they need full control over networks and access.

Do I lose my fit-out investment if I leave a leased office early?

Largely, yes. Most of the interiors stay with the building, and the lease may also require you to pay for reinstatement. Movable furniture, workstations and some equipment can often be reused. This is why tenure is the key input when deciding between flex and your own fit-out.
